A solar pump distributor pilot batch is a controlled commercial and technical trial between sample approval and full-volume purchasing. Its purpose is to verify product selection, installation instructions, field performance, packaging, training, service response, and market fit under representative conditions. It is not a small order with undefined expectations. A useful pilot has frozen configurations, named sites, measured acceptance criteria, a defect process, and a written release decision.

Define the decision the pilot must support
Write one sentence that states the decision: for example, “Approve, conditionally approve, or hold this pump-controller-PV configuration for regional distribution after a 60-day representative field trial.” Then list the evidence required for that decision. Without a defined decision, a pilot can collect many photos and opinions while failing to answer whether the product is ready for release.
Separate technical questions from commercial questions. Technical questions include hydraulic duty, PV input, controller behavior, cable loss, borehole drawdown, protection functions, installation time, and serviceability. Commercial questions include packaging damage, manual clarity, spare-parts demand, installer training, warranty triage, lead time, and buyer acceptance. Both matter, but they need different records.
Do not use the pilot to compensate for an incomplete specification. Freeze the pump model, motor voltage, controller version, firmware, PV string, cable kit, sensors, connectors, accessories, packaging, manual, and labels before units leave the factory. Select representative sites, not only convenient sites

**Application:** Cover irrigation, livestock, tank filling, or community supply where relevant. Each application changes operating hours, flow profile, and service expectations.
**Installer experience:** Use both a trained partner and an approved first-time installer to test training material and installation controls.
**Distance from service:** Include local and remote sites to test the spare-parts strategy and diagnostic support.
Do not intentionally install a system outside its approved application envelope simply to make the pilot “challenging.” Record why each site is representative and which future product decision it informs.
Freeze the baseline before shipment
Each unit needs a baseline pack: serial numbers, bill of materials revision, controller and firmware version, pump test record, electrical checks, protection-function results, photographs, accessories, packaging condition, and shipment allocation. Use an inspection plan proportional to risk. Create a field commissioning record
Require the installer to capture measured values, not only “works” or “does not work.” The minimum record should include:
Site ID, location, application, installer, and commissioning date.
Pump, motor, controller, sensor, and PV module identification.
PV string arrangement, measured open-circuit voltage under safe procedure, operating voltage, and current.
Cable size, route, length, joints, and grounding or bonding provisions.

Measure daily delivery against a defensible expectation

**Minor:** Examples include cosmetic damage without functional effect, an unclear optional label, or a packaging scuff. Record and trend it, then correct it at the next controlled revision; release may proceed with an agreed action.
**Observation:** An installer preference or improvement idea without a nonconformance should be reviewed for future product or training updates and does not create an automatic hold.
Define who can assign severity, who approves containment, and who can authorize release. A supplier should not close a major issue only by sending a replacement unit; the team needs a cause, affected population, corrective action, and verification result.
Establish communication and response targets
Give each installer a single reporting channel and a structured form. Require serial number, site ID, operating state, controller code, measurements, photographs, and recent changes. Remote support should avoid unsafe instructions such as bypassing protection or testing live circuits without qualification.
Set realistic response targets by severity. A critical safety concern needs immediate containment communication. A low-flow complaint may require data review, weather comparison, or a supervised field test. Track first response, diagnosis quality, parts availability, time to restore, and recurrence.
